Setting of labor standards and actual capacities for major Slovak manufacturing company

A major Slovak manufacturing engineering company, active in both Slovakia as well as on the international markets, with a turnover of 17 mil. EUR, which is engaged in the production of axles and brakes for trailers and industrial vehicles, decided to use our services for cost and process optimization.

One of the fundamental optimization projects was to set up labor standards and actual capacities of production.

The aim of the project was to set up optimal working capacities in manufacturing, logistics and quality control with regard to the size and structure of production, optimal costs and work productivity.

In the first step weastra has carried out an audit of production, logistics and control processes, during which we have identified the main and affiliated work tasks for each job title as the basis for the implementation of work sampling based on REFA standards. Afterwards, weastra mapped the time structure of activities in such a way, that a statistical recording and documentation of the time structure of activities was available.

In a second step, based on the results of work sampling, weastra has set realistic time standards for operations and preparations and established the necessary resources and system support for data collection, reporting and controlling. Based on established standards, weastra prepared the modeling of needed capacity in the case when a change occurs in one or several key factors such as the composition of production, quantities, shifts and other.  A modeling of increase in efficiency was also provided.

weastra also prepared inputs and tasks for programming in order to adjust the planning module in the company software. A planning model in Excel was set up, in order to plan the capacity of logistics and quality control. This model helped create a projection of the impact of changes in the proposed areas on the performance and costs of the company.

The result of this project was not only an increase in work productivity, reduction in downtime, increase in employee motivation, but also a precise knowledge of capacities for planning of production, which contributed to shorter delivery times towards the customer.
